What is the biggest source of friction?

Think about one recommendation your team is preparing. Keep company names, figures, and documents out of this form.

01Can a reviewer trace each material claim to its basis?

Check whether the supporting document or calculation is identified, including the relevant version, entity, and period. If a claim is an inference, is that clear?

Try this: Ask a colleague to locate the basis of one claim without asking its author.

02Are conflicting figures explained?

Can the team see the conflicting source values, why they differ, and the treatment used in the recommendation? Is unresolved disagreement still visible?

Try this: Inspect one figure that appears in more than one document.

03Are the assumptions carrying the decision explicit?

Can the team name what must hold for the investment case to work, why it believes it, and what would change its view?

Try this: Separate a documented fact from the expectation built on top of it.

04Does each material unresolved question have an owner and a decision consequence?

Can the team identify the next evidence request, its owner, the review point, and what decision depends on the answer?

Try this: Pick one open issue and follow it to a person and a next action.

05Can the approver distinguish a checked input from an accepted conclusion?

Does the review record explain which checks were performed, what remains uncertain, and who accepted the reasoning?

Try this: Inspect one conclusion that depends on a model output. Consider the output’s correctness and the conclusion’s validity separately.

06Could a future colleague reconstruct the decision?

Are the relevant source versions, key assumptions, dissent, review outcome, and final rationale retained with appropriate access?

Try this: Ask someone outside the original drafting conversation to explain the decision from the retained record.
